Custom software vs SaaS: when to build and own.

Every SaaS tool is a bill that grows with your headcount, forever. Sometimes that is worth it. Sometimes you are renting, at rising prices, something you could own outright for a fixed cost. Here is the honest way to tell which situation you are in, and when we would tell you to just keep the subscription.

The real question

Are you buying a tool, or renting a tax?

SaaS is rented software priced per seat. Custom software is a fixed-cost asset you own. The question is never which is better in the abstract, it is which is cheaper for your specific situation over a few years.

SaaS earns its price when the product is mature, fits you well, and improves faster than you could on your own. You are paying for someone else to build and maintain something genuinely hard. That is a good deal, and we will say so.

It stops being a good deal when three things line up: the per-seat bill has grown large as you hired, you use a narrow slice of what the tool does, and the workflow is specific enough that no off-the-shelf product fits it well. At that point you are paying rising rent for a fraction of a product that half-fits. That is when owning starts to win.

You pay per seat, and every hire raises the bill for software whose cost to run did not change. A fixed-cost tool you own breaks that link.

You use ten percent of it

You are paying for a sprawling platform to get a few features. A focused tool that does exactly those things, and nothing you do not need, is smaller, cheaper to run, and easier to use.

The workflow is yours

Your process is specific enough that every SaaS option forces you to bend how you work to fit the tool. Custom software bends to you instead.

You are stitching tools together

Two or three subscriptions plus manual copy-paste to move data between them. One tool built for the actual workflow removes the seams and the busywork.

You want the data and the IP

When you own the software, you own the code, the data model, and the deployment. No lock-in, no per-seat ceiling, no vendor deciding your roadmap.

Shipping speed is a discount

Modern tooling means a focused custom build is faster and cheaper than it was a few years ago. Speed is not just convenience, it lowers the cost of owning.
